Do not assume that the tool with the largest user base is automatically the right one to retain. Step 4: Build the Negotiation Position
Armed with utilization data and competitive alternatives, procurement teams are in a substantially stronger position when approaching vendor renewals. The data gathered during the audit is not merely an internal management tool — it is leverage.
For tools identified as high-value but overprovisioned on license count, approach the renewal conversation with specific utilization figures. Most enterprise SaaS vendors would rather reduce contract size than lose a customer entirely. Requesting a 20 to 30 percent license reduction backed by documented usage data is a reasonable starting position.
For marginal tools where a competitive alternative exists, obtain a formal quote from the alternative vendor before entering renewal negotiations. Vendors respond to documented competition in ways that goodwill alone rarely produces. Multi-year commitments can be leveraged for meaningful discounts, but only when the tool has demonstrated sustained, high utilization — committing to a multi-year term on a marginal tool compounds risk rather than reducing cost.
For tools slated for elimination, initiate cancellation conversations well in advance of the renewal date. Most SaaS contracts include auto-renewal clauses with 30 to 90-day cancellation windows. Missing that window is one of the most common and most avoidable sources of wasted spend.
